Pan-India Shipping from One Warehouse

Shipping across India means balancing geography, carriers, and serviceability. Here is how brands reach nationwide coverage from a managed fulfillment setup.

One warehouse can genuinely cover all 28 states

A common assumption among brands entering India is that reaching every state requires multiple regional warehouses from the start. In practice, a single, well located warehouse combined with the right mix of courier partners can deliver to all 28 states and India's union territories. What makes this work is not the warehouse location alone, it is pairing it with carriers that have earned strong last mile coverage in the regions farthest from that hub.

This matters because a second or third warehouse adds real cost and complexity: more inventory to split and track, more places for stockouts to happen, more operational overhead. For most brands below a certain order volume, that cost is not justified by the marginal delivery speed improvement a second hub would provide.

Multi carrier routing is what makes a single hub work

No single courier has equally strong coverage everywhere in India. Some carriers are stronger in metro and tier-1 cities with dense delivery networks and fast turnaround. Others have built out deeper reach into tier-2 and tier-3 towns where population is more spread out and last mile infrastructure is thinner. Express carriers are often the fastest option for major cities but not always the most cost effective choice for a small town order.

The practical approach is routing each order to whichever carrier actually serves that destination pincode best, rather than defaulting every order to a single preferred courier regardless of where it is going. That means an order to Mumbai might move through a different carrier than an order to a smaller town in the northeast, and both can still arrive reliably if the routing logic is doing its job.

Single hub versus multiple regional hubs: the real tradeoff

A single warehouse keeps inventory management simple. You hold one view of stock, one location to run quality checks, and one place to manage receiving and putaway. The tradeoff is that delivery times to the farthest regions from that hub will naturally be a bit longer than delivery to nearby regions, since physical distance still matters even with good carrier routing.

Multiple regional hubs shorten that farthest-mile distance and can improve delivery speed to distant regions, but they multiply operational complexity: inventory needs to be split intelligently across locations, stock can end up in the wrong hub relative to demand, and quality control has to be consistent across every site. For most D2C brands, a single hub with strong multi carrier routing delivers the bulk of the speed benefit without the operational cost of running multiple warehouses. Multiple hubs tend to make sense only once order volume in a specific region is consistently large enough to justify dedicated local inventory.

Serviceability and delivery times vary by geography, plan for it

Delivery speed and reliability are not uniform across India. Metro areas and state capitals typically see faster and more predictable delivery windows because of denser carrier infrastructure. More remote areas, hill regions, and certain northeastern states can take longer and occasionally have narrower serviceable pincode coverage. This is simply a function of India's geography and population density, not a sign that fulfilment is being handled poorly.

Brands should set customer facing delivery expectations by region rather than promising a single blanket delivery time across the entire country. A realistic range, communicated clearly at checkout, avoids the disappointment that comes from promising metro speed to every pincode in the country.

Reaching 24,000 plus pincodes from one location

The combination that actually gets a brand pan-India reach is a centrally useful warehouse location, real-time visibility into where every order is in transit, and a carrier mix chosen for coverage rather than convenience. Done well, this reaches tens of thousands of pincodes without needing a warehouse in every corner of the country.

CPKfulfill runs exactly this model, delivering to over 24,000 pincodes across India from a network built on multi carrier routing rather than forcing every order through a single courier regardless of destination.
